The method

How it works, and who built it.

The problem

A creator who goes quiet in week two should hear from you in week two.

Not in week nine, when the dip finally reaches your revenue. By then you’re diagnosing a period that already ended, and the roster has moved on without you.

Most brands respond by recruiting more creators. The roster grows, the output doesn’t, and the same lag repeats a quarter later.

The work is catching the state change before it reaches the numbers. Every change has one defined response.

Six stations, one human gate each.

1 · Outreach

Who gets contacted

Matched by category fit and last-30-day shop GMV — never by follower count. Revenue over reach, every time.

What the message says

Specific to the creator and to what they last made. Generic blasts train people to ignore you.

The gate

Drafted and held. You approve the send.

2 · Sampling

The screen

Content quality first, then category fit, then whether they’ve actually sold recently — and it moves with your stage. A creator you’d filter out at scale is worth accepting on day one.

Decline, don’t lapse

Requests left to expire in silence cost you the relationship and the data. Declines go out too.

The gate

Approvals and declines drafted together. You release both.

3 · Delivery verification

Confirm it arrived

A sample that never landed looks identical to a creator who ignored you — until you check.

Start the clock

The posting window opens at delivery, not at dispatch. Measuring from the wrong date corrupts every downstream rate.

The gate

Receipt confirmed before the window is counted against anyone.

4 · Payment

Paid deals only

Organic commissions are settled by TikTok, not by you. This station exists purely for negotiated deals.

Sized on expected value

Median views against a realistic CPM, reality-checked with click-through, conversion and order value. Capped by the maths, never by follower count.

The gate

Payout approved by you, with the cap check shown.

5 · Tracking

Six stages

Applied, Seeded, Posted, Converting, Repeat, Dormant. Every creator sits in exactly one.

Flows, not counts

The number that matters is how many moved between stages. Nobody entering Repeat is the leak that no dashboard shows you.

Diagnose before contact

Dormancy has a cause. If the data can prove it, act on the cause. Only ask when the data genuinely can’t tell you.

6 · Review

The weekly board

Everything the week produced, in the order you’d say it out loud — starting with revenue and what it’s hiding.

Levers, not verdicts

When something is wrong you get the diagnosis and two or three real options, with the trade-off on each. You decide.

The gate

You approve the board, and everything held behind it.

Scope

Where the work starts and stops.

The scope is the same whether you’re doing $150k or $2M a month. What changes is stage and volume, and we set that on the call — not by your revenue bracket.

Anything outside the affiliate engine is a separate conversation, never a silent add-on.

What I’ve run.

Six figuresTaking a new shop to six-figure months — until it didn’t need me at all.
2 monthsReversing a program that had slipped to a fraction of its weekly revenue, inside two months.
1,000sRunning a full brand portfolio in parallel, with thousands of affiliates read every week.
Who you’d work with

From a cold start to six-figure months.

I’ve run affiliate programs for health, beauty, fashion and electronics brands — new shops and rescues. Some reached six-figure months and stopped needing help at all. That’s the outcome I build toward.

Before this I majored in film. It’s why I treat the video as the product — a program without a creative spine isn’t a strategy, it’s a spreadsheet.

If your category isn’t one I’ve worked in, I’ll say so on the call.
